The Client

A UK-based hardware ecommerce store selling high-ticket products. Good catalog, strong margins on the right items — but the Google Shopping setup was treating every product the same, spreading budget thinly across the entire range and letting the algorithm decide what mattered.

It didn’t. A handful of products were driving almost all of the revenue. The rest were consuming spend and returning nothing.

Running Everything. Winning With Almost Nothing.

✕
One campaign for the whole catalog — every product competed for the same budget. The algorithm had no way to prioritize the products that actually converted, so it spread spend evenly and diluted performance across the board.
✕
Budget wasting on non-converting products — items that never sold were eating into the same pot as the best sellers. Every pound spent on a dead product was a pound not scaling what worked.
✕
No negative product segmentation — without excluding low-performers, the Shopping feed kept surfacing products with no conversion history, inflating costs with zero return.

Stop Spreading. Start Concentrating.

1

Isolate the Best Sellers Into Their Own Campaign

We identified the products driving the majority of revenue and pulled them into a dedicated campaign. Separate budget, separate bidding, full visibility. No more competing with the dead weight in the catalog.

2

Exclude Non-Converters and Stop Feeding the Waste

Products with no conversion history were excluded from Shopping campaigns. We stopped paying for visibility on items that never turned a click into a sale, freeing up budget to go where it actually worked.

3

Scale Budget Into What Was Already Winning

With best sellers isolated and waste cut, we increased budget on the campaigns that were performing. More spend on proven winners, not a guessing game across 200 products. The ROAS responded immediately.

The Shift That Changed Everything

Most ecommerce accounts don’t have a traffic problem. They have a concentration problem. The revenue was always there — sitting in a handful of products. The job was to stop diluting it and start doubling down on it.
